Path-filter the cheap suite per PR (lint + unit tests for touched packages only). Keep full e2e on the merge queue or a nightly. If every PR still pays the whole matrix, daily dumps to main just move the CI bill into a weekend outage.

Semgrep + gitleaks + pnpm audit covers the static half. The bug that still gets indie SaaS is IDOR: one CI job that logs in as user A and asserts user B's resource URLs 404.

gamification works when it's pointed at behavior that already creates value, and backfires the second it rewards the metric instead. octalysis is a decent map but i've seen more retention come from removing a step than adding points. what are you trying to reinforce?
